Service Standards Set the Direction. Judgement Shapes the Customer Experience.

What turns a service standard into a memorable customer experience?
Organisations invest considerable effort in defining service standards, procedures and expected behaviours. These provide an important foundation for consistency. Yet the customer rarely experiences the standard itself. What the customer experiences is how that standard is interpreted and applied by an employee in a particular moment.
This was one of the key reflections emerging from Session 1 of the HKGCC Academy Customer Experience Series with Cathay.
Real customer interactions are rarely as predictable as a procedure manual.
A customer may clearly explain what they need. Another may hesitate, provide incomplete information or expect the employee to recognise a concern that has never been explicitly stated. What begins as a routine interaction may also change quickly when expectations are not met.
In these situations, service excellence requires more than following the correct process.
Standards create consistency. Judgement creates relevance.
Service standards are valuable because they establish a common expectation of how customers should be treated. However, applying the same response mechanically to every customer does not necessarily create a consistent experience.
The employee still needs to listen, interpret the situation and decide how the standard should be applied.
This is where professional judgement becomes part of the customer experience.
The objective is not to abandon procedures. It is to understand the purpose behind them well enough to respond appropriately when the actual situation does not fit neatly within the script.
Listening is more than hearing what the customer says.
Customer needs are not always fully articulated.
A customer may describe a practical problem while the underlying concern is reassurance, clarity or confidence that someone has taken ownership. This means effective service communication involves both understanding what has been said and recognising what may remain unstated.
Active listening, appropriate questioning and positive language therefore become more than communication techniques. They help employees interpret what a satisfactory outcome means from the customer's perspective.
Service culture becomes visible when something does not go to plan.
Routine transactions demonstrate whether an organisation can follow its processes.
Challenging interactions reveal something deeper: whether employees can remain professional, exercise judgement and continue representing the organisation's service values when the standard response is no longer sufficient.
This is particularly important in service recovery.
A service failure cannot always be undone. However, the way an organisation responds can influence whether the customer leaves with greater frustration or with renewed confidence that the organisation takes the relationship seriously.
The management question
The lesson extends well beyond aviation.
For leaders in retail, hospitality, financial services, professional services and other customer-facing businesses, the more useful question may therefore not be:
“Have we clearly defined our service standards?”
It may be:
“When the situation falls outside the standard script, do our people understand the service principles well enough to make the right judgement?”
That is where a service standard begins to become a service culture.
